AI Doesn’t Fix a Broken Operating Model

Most companies do not have an AI problem. They have an operating model problem.

Fragmented data. Unclear ownership. Disconnected customer journeys. Local processes that all work differently.

Putting AI on top of that does not remove the fragmentation. It can simply make the organisation move through the same ambiguity faster.

Many AI programmes still begin as technology decisions: choose the tools, run the pilots, measure adoption. Those steps can all be useful. But they are downstream of a more important question: is the operating model ready to absorb the capability?

For me, AI is most valuable when it forces the organisation to revisit the fundamentals: who owns the customer journey, how performance is governed, where human judgment matters, what can be automated, and who remains accountable for the outcome.

Those conversations are harder than selecting a platform because they involve leadership alignment, decision rights, process design and incentives. They are also where durable value is created.

The real opportunity is not AI in isolation. It is what AI forces you to fix before it can scale.
